Discover
Surface what's actually going on.
The question
What is actually true right now?
The work
Numbers, evidence, behaviours — not opinions and not the story the business tells about itself. Read the financials line by line. Ask the people closest to the work. Write down what you find before you decide what it means.
How it fails
Skipping straight to solutions. Every organisation has a comfortable account of its own problems, and it is almost always incomplete in the same direction: the parts that would implicate the people in the room.

Envision
Clarify the desired future state.
The question
What does the destination actually look like?
The work
Describe the future in present tense and in specifics. Not “grow the business” — a number, a structure, a week in your calendar you could describe to someone else. If you cannot describe it, you cannot build toward it.
How it fails
Vision written as adjectives. “Efficient, profitable, scalable” gives nobody a decision they can make differently tomorrow.

Strategize
Plan the path. Make the calls.
The question
What are the three to five things that close the gap?
The work
Choose. Sequence. Say no to the rest, in writing, where the team can see it. Strategy is the set of good ideas you have agreed not to pursue this year.
How it fails
A list of twelve priorities, which is a list of none. The test is whether saying yes to this list forced you to say no to something you wanted.

Activate. Move into motion.
The question
Who is doing what, by when?
The work
Owners, dates, dependencies. The disciplined daily work of doing the thing. Execution beats planning, every time — and it is the step that most reliably reveals which decisions were never really made.
How it fails
Confusing the plan with the progress. A finished document is not a changed business.

Govern
Oversight and accountability.
The question
How does accountability become visible?
The work
Scoreboards, cadences, reviews, decision rights. The rhythms that make it obvious — to everyone, without anyone having to ask — whether the work is happening.
How it fails
Accountability that lives in one person's head, usually the owner's. That is not governance; it is surveillance, and it does not survive the owner stepping back.

Nurture
Reinforce. Sustain. Compound.
The question
How do the gains survive the people who made them?
The work
Sustain what improved. Develop the next generation of leaders. Build the thing that outlasts the push — and name the next horizon before the current one is finished.
How it fails
Treating the finish line as the finish. Gains that nobody tends decay quietly, and usually before anyone notices they have.
The order is the method.
Most businesses do these six things. Very few do them in this order, and the order is where the value is. Envisioning before discovering produces a destination built on a flattering account of the present. Implementing before strategizing produces motion without direction. Governing before implementing produces scoreboards measuring work nobody has started.
The most commonly skipped step is Govern, and it is the one that decides whether any of the rest survives contact with a busy quarter. The second most commonly skipped is Nurture, which decides whether it survives the year after that.
You will run this loop more than once. A two-year program runs it six times, at increasing scope — but a single hard decision runs it too, in an afternoon.
